Run an AI agent in shadow mode before giving it authority

Shadow mode lets an AI workflow process representative inputs and propose actions without committing those actions to the live business system.

Shadow mode lets an AI workflow process representative inputs and propose actions without committing those actions to the live business system. It is useful for comparing recommendations with the existing process before expanding authority. Keep data access and retention controlled even when writes are disabled.

Choose a narrow pilot

Imagine an assistant proposing how incoming requests should be routed. During shadow mode, the current team still handles routing. The assistant records its proposed category and supporting evidence in a separate test record. Reviewers compare the two outcomes afterward.

Do not quietly send proposed replies or update customer stages during the pilot. If any live effect is included, identify it explicitly rather than calling the whole system read-only.

Define the comparison

  • Which inputs are eligible and how they are selected.
  • What the assistant may read and what it must not change.
  • The expected output and the human reference for comparison.
  • How disagreements will be reviewed.
  • The criteria for expanding, revising or stopping the pilot.

Avoid choosing only easy examples. Include ordinary ambiguity and cases the current process handles poorly.

Inspect disagreements, not just agreement rates

When the assistant and team differ, either side may be wrong. Ask the process owner to review the evidence. Some disagreements reveal an outdated business rule rather than a model failure.

Record correction effort and review burden. A system that agrees often but requires extensive checking on every case may not yet save useful work.

Expand authority one action at a time

After the pilot, consider allowing a reversible internal action before external commitments. Preserve the same tests and monitoring. Shadow mode is a learning stage, not proof of autonomous reliability. The release decision should be tied to the specific task and permissions that were actually evaluated.
